Summary

Parloa, a Berlin-based company building AI agents for customer service, needed HubSpot to work with Salesforce from day one. We implemented HubSpot with a two-way sync, aligned the MQL process and lead scoring, and kept supporting the marketing operations team.

  • HubSpot live in 3.5 months, with the Salesforce sync tested in a sandbox first.
  • One MQL definition and one combined lead score for marketing and sales.
  • Webinars, events and forms with complete source data and attribution.

The Challenge

Salesforce was Parloa's main CRM, and the marketing team needed a marketing automation platform that would work with it from day one. Apart from webinar emails and a monthly newsletter, Parloa had no automated emails, so templates and workflows had to be built from scratch. Double opt-in was a requirement from the start. Parloa compared HubSpot with Pardot and ActiveCampaign and chose HubSpot Marketing Hub. The RevOps team was small, so they needed a partner who would lead the implementation, not just advise.

Project goals:

  • Launch HubSpot within a few months of signing.
  • Set up a reliable two-way sync between HubSpot and Salesforce.
  • Agree on one definition of a qualified lead (MQL) for marketing and sales.
  • Capture leads from forms, webinars and events with complete source data.
The Solution

Step by step

  1. HubSpot implementation and Salesforce sync

We set up the portal with EU data hosting, SSO, two-factor authentication, teams, email authentication and a subscription center, and connected HubSpot tracking through Google Tag Manager. We mapped the inbound lead journey with Parloa's RevOps team and tested the sync step by step: HubSpot connected to a Salesforce sandbox first, then to production, then the full user journey before a go/no-go decision. We mapped country, industry and market values to Salesforce picklists, so industry-based lead routing worked and records no longer failed to sync because of missing or mismatched values. A hidden "Lead Rating" field on every form set the response priority for business development. HubSpot went live in December 2023, about three and a half months after the agreement was signed. One week later we built the forms and workflows for the landing page of Parloa's biggest trade show of the year within a single day.

  2. MQL process and lead scoring

Together with marketing and RevOps we redesigned the MQL process: a workflow sets the MQL status in HubSpot and syncs it to Salesforce, and Sales Accepted Opportunities flow back to HubSpot. We resolved a sync conflict where Salesforce was overwriting the MQL status on more than 10,000 records. When HubSpot retired its legacy scoring properties in 2025, we rebuilt the criteria in the new lead scoring tool and merged two scores into one combined score for Salesforce.

  3. Webinars, events and forms

At launch we delivered the core forms (contact sales, demo request, gated content, partnership, newsletter, webinar) and connected LinkedIn Lead Gen forms. We built universal registration and attendance workflows for Livestorm webinars, with attendee and absentee data synced to Salesforce, and lead handling for trade shows and partner events. For Parloa's partner program (30+ partners) we set up partner lead attribution and a multi-step "Become a partner" form. Gated content such as analyst reports got its own forms and workflows with Salesforce campaign tracking. Later we connected Ticket Tailor through Zapier and added UTM attribution to event registrations. To make reporting by form type possible, we added a hidden "Form Submission Type" field to 250 forms.

  4. Consent and data quality

Before launch we audited cookie consent and proposed consent-based tag triggers driven by the consent tool, and our developer built a custom opt-in confirmation page and an email preferences page. Later we prepared and launched double opt-in (live in March 2025), with reporting on opt-in status and a process for removing marketing contacts. Regular data hygiene, enrichment fixes and a portal audit in December 2025 kept the database clean.

  5. Reporting and attribution

We replicated the pipeline dashboard from Salesforce in HubSpot, built webinar and event dashboards, fixed paid traffic that was being counted as organic, and set up tracking for LinkedIn leads, Google Ads display, email clicks and the last CTA click. An integration health dashboard turned sync errors into a clear action list for the Salesforce admins.

  6. Rebrand-ready email templates and ongoing support

For Parloa's rebrand we rebuilt the email templates in the design manager with new fonts, colours and custom button modules, and trained the team to use them. From February 2024 we ran ongoing support through a shared Slack channel and twice-weekly syncs with the marketing operations team.

The Result

Parloa had HubSpot and Salesforce working as one system: marketing captured and qualified leads in HubSpot, sales worked them in Salesforce, and both teams reported on the same data.

We've been working with Forecom for a few years now to manage our HubSpot setup, and it's been a really good experience. They know HubSpot inside out, but what really makes the difference is how they work with you. They're approachable, responsive, and just easy to collaborate with. Over time, they've started to feel more like part of our team than an external agency. I'd absolutely recommend working with them.

Conclusion

Companies that run sales in Salesforce often hesitate to add HubSpot because they fear two systems with two versions of the truth. For Parloa we showed it can work the other way: with a tested sync, shared definitions and someone looking after the setup every week, HubSpot became the marketing side of one connected revenue system.

Frequently asked questions

Can you use HubSpot for marketing when sales works in Salesforce?

Yes. At Parloa, Salesforce stayed the main CRM and we set up HubSpot as the marketing platform with a two-way sync. Contacts, MQL status and sales accepted opportunities moved between the systems automatically.

How do you set up a HubSpot Salesforce sync without risking production data?

For Parloa we first connected a HubSpot sandbox to a Salesforce sandbox and tested lead routing. Only then did we sync existing contacts to production and map values such as country, industry and market to Salesforce picklists.

How long does a HubSpot implementation with Salesforce integration take?

Parloa had HubSpot live about three and a half months after signing, including a tested Salesforce sync. Ongoing support followed: MQL process, lead scoring, double opt-in, reporting and email templates.
